Why sample quality isn't the whole story
A supplier can produce an excellent sample and still struggle to reproduce that quality consistently at production volume. Samples are often made with extra care, on the best available equipment, by the most experienced operator on the floor — none of which tells you much about what a run of ten thousand units, made on a normal production shift, will look like. Before committing to a production order, it's worth understanding how a supplier's process scales, not just how good their best output is.
Reviewing drawings and specifications together
Before any commercial discussion, a serious supplier should review your engineering drawing or specification in detail and flag anything ambiguous or difficult to manufacture as specified — a tolerance that's tighter than the process can reliably hold, a dimension that conflicts with another on the drawing, or a material call-out that isn't commercially available in the required form. A supplier who reviews the drawing and comes back with questions is a better sign than one who simply confirms they can make it exactly as sent.
Certifications and documentation to ask for
- Mill certificates for raw material, confirming alloy and mechanical properties for each batch.
- Applicable product standard (ASTM B280, JIS H3300, EN 12735, or equivalent for your market).
- Quality management system certification, such as ISO 9001, if relevant to your industry.
- Test reports for dimensional and leak/pressure testing on the specific part ordered.
- Export documentation capability — certificate of origin, commercial invoice format your customs process needs.
Ask for actual examples of this documentation from a comparable past order, not just a statement that it's available — the format and detail level can vary considerably between suppliers, and it's easier to check compatibility with your own documentation requirements before the first shipment than after.
Questions about lead time and capacity
Beyond the quoted lead time for a first order, ask about the supplier's capacity for repeat and scaling orders — what happens if your order volume doubles next quarter, and how much notice they need to plan for it. It's also worth asking directly whether they hold safety stock of raw material for your specification, since raw material lead time is often the real constraint behind a longer quoted lead time, not production capacity itself.
For buyers running lean inventory themselves, understanding a supplier's actual production lead time — separate from their raw material lead time — helps set realistic expectations for how much forecast visibility the supplier will need from you to hit tight delivery windows consistently.
Logistics and export readiness
If you're sourcing internationally, confirm the supplier's experience shipping to your specific country — familiarity with the destination's import documentation and any product-specific compliance requirements can meaningfully affect how smoothly a first shipment clears customs. Ask about their standard packaging for export, including how tube and components are protected against moisture and handling damage during ocean or air freight.
Finally, it's worth asking how the supplier handles a quality issue discovered after a shipment has already left — what their process is for replacement parts, credit, or expedited reshipment. A clear, specific answer here is a reasonable proxy for how the relationship will actually work once you're a repeat customer rather than a first-time inquiry.
A supplier that looks great on a sample order and a great one for production are not automatically the same thing. The gap between the two is almost always about capacity, consistency and communication — not the sample part itself.
